The same AI model can be Foundry or Hospice depending on where it sits in the generator-chain. Used by a trained practitioner, it amplifies the generator. Used inside apprenticeship, it can compress the path by which generators form. Used to produce artifacts without practitioners, it bypasses the chain. Used upstream of taste, selection, and problem-choice, it replaces the generator entirely. Alignment to present preferences is not alignment to future generativity.
I. The wrong variable
The standard debate over artificial intelligence treats the model as the decisive variable. Capability. Safety. Alignment. Autonomy. Bias. The question is consistently: what does this model do?
A different variable is more load-bearing for civilizational effect: deployment. Where does this model sit relative to the human practitioners, students, and institutions whose capacity is at stake?
In Sterile Generativity I described a cross-domain mechanism: practices that preserve outputs while consuming the generator-chains that made future outputs possible. A music system that produces tracks without musicianship. A research enterprise that produces papers without apprenticeship. A workplace that ships features without deepening craft. The form continues; the lineage dies.
A generator-chain is the temporal sequence by which a practice reproduces the capacity to do itself better: master to apprentice, senior practitioner to junior, scene to newcomer, institution to successor, standard to future standard. AI becomes civilizationally load-bearing when it enters that chain.
AI is the most powerful accelerant of sterile generativity ever deployed, because it can produce the artifact a practitioner would have produced without producing the practitioner. It does not have to be used this way. The same foundational model can act as a Foundry instrument (renewing the chain by amplifying or training practitioners) or a Hospice substitute (preserving artifacts while consuming the chain) depending entirely on where it is installed.
Model alignment matters. The argument here is that model alignment is insufficient. The deployment-context axis is not currently a first-class object in mainstream alignment work, and the resulting gap is wide enough to drive a civilizational shift through. The operative question is what happens to the generator-chain when the AI executes the task.
II. The four deployment modes
The same model can be installed in four characteristic positions relative to a practice.
Instrument mode. AI is wielded by a trained practitioner whose taste, judgment, and final responsibility remain upstream of the tool. The composer uses AI to explore textures. The engineer uses AI to simulate more designs. The scientist uses AI to generate candidate hypotheses. The writer uses AI to inspect structure, not to replace authorship. The practitioner exits the interaction more productive at a standard the practitioner still sets. Diagnostic: does the human retain authorship, taste, and final responsibility? Sign: Foundry.
Tutor / scaffold mode. AI accelerates the apprenticeship sequence by forcing the learner through reasoning, prediction, debugging, and independent mastery. The math tutor that requires the student to predict next steps. The coding tutor that asks the student to explain what the failing test reveals. The language tutor that adapts difficulty while preserving effort. The generator-chain is compressed, preserved. Diagnostic: after sustained use, has the learner gained upstream capacity, or merely obtained outputs? Sign: Foundry.
Output-substitute mode. AI produces the artifact a practitioner would have produced, without reproducing the practitioner. Generated tracks fill catalogues. Generated essays satisfy assignments. Generated code closes tickets that would have built a junior developer's architectural intuition. The artifact continues. The chain that would have made the next practitioner is bypassed. Diagnostic: is the artifact produced while the next generation of practitioners is bypassed? Sign: Hospice at the practice level.
Origination-substitute mode. AI moves upstream of execution into selection, taste, and problem-choice. The system decides which songs should exist, generates them, ranks them, distributes them. The newsroom uses AI not only to write stories but to choose the news agenda. The research organisation uses AI not only to draft papers but to select the research frontier. The model has occupied the position where the generator's telos used to sit. Output-substitute mode replaces execution. Origination-substitute mode replaces the question of what is worth executing. Diagnostic: has AI moved upstream of human taste, judgment, and problem-selection? Sign: Hospice at the civilizational level.

Three scope clarifications are load-bearing.
The modes describe deployment patterns, not user sessions. A given individual session may flip between modes within minutes. But a given product, organization, or pricing model has a primary deployment pattern that the surrounding incentives select for. The framework is applied to the dominant pattern.
The four modes are not exhaustive of every use of AI. They are the modes in which AI occupies a generative slot — a position previously held by a human generator-chain. AI that processes images, sorts emails, transcribes audio, or controls a thermostat is outside the taxonomy. The taxonomy applies where the practice's function depends on producing future practitioners as well as present output.
Every diagnosis must specify its level: session, person, institution, profession, industry, civilization. A deployment can be Foundry at one level and Hospice at another. A senior engineer using AI as instrument is Foundry-mode locally. The same instrument-mode deployment pattern across an entire firm, by eliminating the junior work that previously trained the next generation of seniors, can produce Hospice at the firm level. The recursion is the framework operating at scale.
III. Why substitute mode wins by default
In most commercial deployments, output is the priced object and the generator-chain is the unpriced object. A firm purchasing AI tooling typically asks whether the deployment reduces output cost. A school tolerating or embedding AI-mediated homework may see higher assignment completion rates while losing visibility into whether capability has increased; proctored exams measure capability separately, but rarely feed back into deployment decisions. A platform deploying AI music asks whether the catalogue grows at near-zero marginal cost. A bureaucracy deploying AI for case management asks whether throughput improves. Across these buyers the rule is uniform: the visible artifact is priced, the invisible chain is not, the system optimises for what is priced.
Instrument mode requires trained practitioners. Tutor mode requires friction, patience, and assessment. Output-substitute mode is cheaper than either, because the practitioner is not required. Origination-substitute mode is cheaper still, because it removes not only labor but judgment.
Some sectors price the chain directly. Law firms, medical institutions, top-tier consultancies, and elite training programmes explicitly measure and sell the competence of their practitioners; their procurement of AI tooling tends to reflect this. These are also the sectors where Foundry deployments most readily survive: high-end coding tools for senior engineers, serious music workstations, paid professional tutoring, specialist simulation environments. The general claim — output-priced markets without generator-chain accounting select for substitute mode — holds where it holds: where the buyer pays for the artifact rather than for capacity. The framework applies most cleanly in domains with low marginal cost of digital reproduction and weak regulatory or apprenticeship-enforcement structures. Domains where physical reality and licensing regimes enforce apprenticeship (medicine, engineering with physical artifacts, regulated professions) sustain Foundry deployments more reliably.
This is the same selection mechanism described in Sterile Generativity: the visible artifact is cheap to count; the chain is expensive to maintain; the chain is consumed where it is unpriced. AI does not invent this dynamic. It scales it where it applies.
IV. Education
Education is the cleanest specimen because the same model can be deployed in opposite modes inside the same room.
A capability-aligned tutor pushes the student through reasoning steps, asks the student to predict before revealing, requires the student to explain failures, and gradually withdraws scaffolding as mastery deepens. After a year of use, the student can do more without the AI than they could before. The generator-chain has been compressed and preserved.
A homework machine takes the prompt and returns the finished artifact. After a year of use, the student can submit more, faster, with less effort. The generator-chain is bypassed. The artifact survives; the practitioner has not been built.
The same foundational model can be either. The product surface, the price model, the institutional purpose, the friction settings, and the assessment regime all matter. None is determined by the model alone.
Some automations preserve the generator-chain by removing toil while keeping the cognitively load-bearing parts intact. The calculator did not destroy mathematical reasoning — it abstracted arithmetic so mathematical reasoning could move upward. The diagnostic question is whether the task that was automated was also the apprenticeship. Many tasks are not. Some are. Knowing which is which is the central operational challenge of any institution deploying AI in a learning context — and it is the work most institutions are currently not doing.
The capacity-exit question, asked at the deployment level: after sustained use, has the learner gained upstream capacity, or merely obtained outputs? In learning contexts this means the student can do more without the tool than before. In professional training contexts it means judgment, taste, and problem-selection have improved rather than atrophied. The answer is rarely available with rigor at the moment of decision. Asking the question is the first defence against the homework-machine default.
V. Coding
The professional-formation specimen.
A senior software engineer using AI to explore design alternatives, prototype interfaces faster, and stress-test architectural choices remains the practitioner. AI is the instrument. Authorship, taste, and responsibility remain upstream. The deployment is Foundry at the level of the individual interaction.
A junior developer using AI to generate the implementation of features they have not yet learned to build is in a different position. The artifact is delivered. The features ship. The tickets close. The tacit understanding that builds architectural intuition — why this abstraction, why not that, what fails at scale, what fails under maintenance — has not been transmitted. The next time the junior faces the same problem class without AI, the capacity is not there.
The senior-as-instrument case is straightforwardly Foundry. The aggregation matters: the population-level mix is determined by the deployment pattern. If the dominant pattern is "junior developers using AI to produce output," the next generation of seniors will not be produced. The firm's apprenticeship pipeline has been replaced by a substitute that produces today's tickets and no tomorrow's seniors. This is the framework operating across levels — individually Foundry, institutionally Hospice.
The strongest counter-argument is empirical: that AI tools may not destroy the apprenticeship but abstract it upward. The junior who previously learned by writing CRUD operations now learns by reading and orchestrating multi-file generated code, and may develop architectural intuition faster than the prior generation did. If this is what happens, the chain has not been bypassed — it has been compressed and relocated to a higher abstraction. The framework does not preclude this outcome. It asks whether the upward abstraction is actually occurring: whether juniors using AI-augmented workflows are forming architectural judgment, or just shipping more tickets. The framework is agnostic about the level at which apprenticeship lives. It is not agnostic about whether apprenticeship is happening at any level.
The operational rule, written for institutions deciding what to automate: do not automate the task until you know whether the task was also the apprenticeship. Many tasks in software work are toil — boilerplate, repetitive transformations, mechanical refactoring — and automating them frees attention for harder work. The dangerous case in coding is automating the sequence of small failures through which architectural judgment forms: work that resembles toil but carries the cognitive load-bearing of apprenticeship. Distinguishing the two is hard and currently mostly not attempted. Naming the question is the precondition for getting the answer right more often than chance.
VI. Music
The cultural specimen, and the case where origination-substitute mode is closest to mature.
A musician using AI as a creative instrument — exploring textures, generating raw material that the musician selects and shapes, automating tedious DAW operations — is in instrument mode. Authorship and taste remain upstream. The result reflects a practitioner who has been trained.
A streaming platform whose architecture combines AI generation of tracks matched to listener-side acoustic signals, AI ranking by predicted engagement, and AI recommendation loops would have moved upstream of human taste-formation entirely. There is no practitioner whose judgment was trained on what makes music worth making. There is no scene that selected the music. There is no listener cultivating a taste that the practice responds to. The recommender-generator-selector loop has occupied the slot where the generator-chain used to live.
That limit case is recognizable, and the trajectory toward it has begun, but most major platforms today remain mixed: human-produced and human-selected music still dominates listening time, with AI shaping recommendation and increasingly the long tail. Where commercial music deployment moves toward catalogue-filling and recommender-optimised generation rather than musician-augmentation, the practice of being a musician is not being reproduced. The objection: if AI music is better, why preserve human musicians? The honest answer is that the music being judged "better" is the artifact, not the chain. A civilization that consumes inherited generator-output while ceasing to form generators is running on cultural fossil fuel. The catalogue is full; the practice that fills it has been replaced; the next iteration's catalogue will be filled by extrapolation from the previous, with no new musical territory opened by anyone whose taste was trained on territory not yet mapped. The artifact is preserved at the cost of the practice that originated artifacts at all.
This is the strongest case for the framework because origination-substitution is most legible here. In the limit case, the platform has moved upstream of taste. The system decides what should exist. Human taste, where it survives, does so as marginal spores against the dominant selection environment.
VII. The alignment gap
The dominant deployed product objective — preference satisfaction, often trained or refined through methods such as RLHF and direct preference optimization — has a structural blind spot that the four-mode taxonomy makes visible.
A model aligned to "do what the user wants" can be perfectly aligned in the local sense and generator-destructive at the same time. The student wants the answer. The manager wants the report. The platform wants the track. The user wants less friction. A faithful satisfier of those preferences may produce sterile generativity at the practice level even when each individual interaction looks aligned.
Model alignment asks whether the system does what the relevant human or institution wants. Deployment alignment asks what happens to the human or institution after the system does it. A model can be aligned on the first axis and destructive on the second.
The claim is not that model alignment is unimportant. The claim is that model alignment alone is insufficient. Deployment alignment — choosing where the model sits relative to the generator-chain — is a separate axis, currently underdeveloped at the level of shipping systems, and load-bearing for civilizational effect.
Two objections deserve direct engagement.
"Alignment research already handles this — CEV, scalable oversight, long-horizon value learning." True at the theoretical frontier. Sophisticated alignment work acknowledges that preference satisfaction is not the terminal target. The deployment gap is empirical, not theoretical: those frontiers have not yet entered the actual deployment surfaces where AI meets users. The shipping alignment paradigm is preference satisfaction, often myopic, and the resulting deployments are the ones reshaping practices in real time. This essay targets the deployed paradigm, not the most sophisticated paper.
"Maybe AI itself becomes the generator." The deepest objection. The answer is empirical, not species-chauvinist. If AI systems form genuine generator-chains — independent taste-formation not parasitic on inherited human output, lineage across model generations that isn't just bigger pretrain on the same corpus, possibility-space expansion grounded in reality-contact rather than text extrapolation — they could in principle be generators. Current commercial deployment is not this. It extracts from inherited human generator-chains as training data while substituting for present human generators downstream. The question of whether AI could become a self-renewing generator-chain remains open. Treating it as already settled would be a category error against future capacity.
The framework makes a structural prediction. In commercial AI deployments without specific non-market countervailing pressure, output-substitute and origination-substitute modes will dominate over time. Concrete proxies include: pass rates on certifications and assessments designed to be independent of AI-augmented work (closed-environment medical boards, architectural licensing, classical music conservatory examinations, professional examinations with proctoring); time-to-mastery for new entrants relative to historical baselines; survival rates of independent practitioners and small studios in domains where AI competes directly with practitioner output. Each indicator carries paradigm-shift risk — what counts as "skill" can be redefined upward as the practice abstracts — and any single number is contestable. These are proxies, not clean measurements; the point is to make the framework vulnerable to evidence rather than protected by vocabulary. The structural prediction is that across multiple such indicators, in domains where substitute-mode deployment dominates, the trajectory is downward. If, after broad substitute-mode deployment, the indicators do not deteriorate in the affected practices, that would count strongly against the framework.
VIII. The repair direction
Ordinary output-market pressure produces the substitute modes by default. §III is not a regrettable side effect; it is the mechanism. The repair direction is therefore not produced by ordinary output-market pressure alone. Foundry deployments can exist in markets, but only where someone pays for capacity rather than for artifacts: schools preserving mastery, professional bodies preserving apprenticeship, firms preserving future senior judgment, musicians preserving taste and authorship, regulators with substantive technical mandates, parents and apprenticeship cultures that absorb the cost of preserving the chain.
Three diagnostic questions for decision-makers operating where capacity matters more than artifact throughput.
The capacity-exit question. After sustained use, has the human or institution gained upstream capacity, or merely obtained outputs? In learning contexts: can the student do more without the tool than before? In professional contexts: have judgment, taste, and problem-selection improved or atrophied? The question is rarely answerable with rigor at the moment of decision. Asking it explicitly is the difference between a deliberate tutor-mode deployment and default drift toward output-substitute mode.
Human taste upstream. Does the practitioner retain problem-selection, criteria, and final judgment? If the AI is choosing what should be produced, what counts as good, what should be published or shipped, the deployment has crossed from output-substitute into origination-substitute. The model has occupied the practitioner's slot, not the practitioner's hand.
Apprenticeship preservation. Do we know whether the task we are about to automate was also the apprenticeship? Most institutions don't know. Asking is the precondition for getting it right more often than chance. The honest acknowledgment of not-knowing is itself a Foundry move; deploying without asking is a Hospice move regardless of the deployment's intent.
None of these is a measurable threshold a procurement officer can verify. They are diagnostic questions an institutional decision-maker can ask honestly when choosing where AI sits in a practice. The capacity-exit question is for educators and trainers. Taste-upstream is for editors, scientific reviewers, curators, creative directors. Apprenticeship preservation is for managers automating tasks below them.
The framework is diagnostic, not prescriptive. It names what happens at the practice level when AI is deployed without generator-chain consideration. Readers free to set generativity aside in any given practice may do so; the diagnostic is offered to institutions, practices, and individuals with a generative purpose at their center, as a way to ask whether AI deployment supports or erodes that purpose. Convenience is not the problem; convenience becomes sterile only when it displaces the part of the practice that formed future capacity. The diagnostic operates at the level of the practice; what to do with the answer remains where it always was. A practice can be alive even when individual users in it mostly choose convenience, so long as live apprenticeship sits at its center. A practice can be dying even when individual users report satisfaction.

The diagnostic is one question: does the deployment produce future generators, or only consumable outputs?
